Robot reducers have been one of the loudest topics in transmission for two years, but the way money is made has changed. Zhiyan Consulting (Eastmoney Caifuhao, 4 Aug 2026) puts China’s robot-reducer market at about RMB 3.5 billion in 2025, rising to roughly RMB 4.7 billion in 2026 — with RV share easing from 45.71% to 39.58%, harmonic edging up from 37.14% to 37.50% and planetary gears climbing from 17.14% to 22.92%. On the other side, Puhua Youce (Sina Finance, 3 Sep 2026) says it plainly: domestic makers opened the door past incumbents such as Harmonic Drive on price-performance, and paid for it in a price war — Leaderdrive’s gross margin fell from 41.14% in 2023 to 32.26% in the first half of 2026, while Laifual ran a 24.1% margin in 2024.
Demand looks very different. Economic Daily (26 Aug 2026) reports that in the first seven months of this year China’s industrial robot output grew 28.5% year on year, with exports of RMB 7.34 billion, up 13.2%, shipped to 141 countries and regions. Economic Information Daily (Xinhua, 22 Jun 2026) notes that a single humanoid robot now uses 26 precision reducers. Volume is up, price is down, and the gap in between lands on the supply chain’s re-ranking.
1. Reducer builders are pushing cost upstream — by re-sorting orders, not just by squeezing quotes. A reducer model that used to rely on one gear-part supplier now typically runs two or more in parallel, and whoever cannot hold the price steadily loses volume. What keeps a gear maker on that list is not the number on the quotation, but three things: lot-to-lot consistency, delivery that holds, and no silent changes to material or process.
2. The bottlenecks genuinely sit upstream — in both material and machine tools. In its harmonic-reducer chain analysis, Chinairn Industry Research (8 Sep 2026) identifies the upstream constraints as special alloy steels and high-end precision machining equipment such as CNC gear grinding machines, because material fatigue performance and machine accuracy directly set reducer life and accuracy. At gear-part level this becomes two hard gates: whether the material grade maps onto international standards, and whether accuracy holds across the whole batch. Take two common routes: 20CrMnTi, carburized and quenched to 58–62 HRC on the tooth flank, suits alternating-load flanks and roots; 42CrMo maps to DIN 1.7225 / AISI 4140, and 20CrMo to SCM420 / 4118 / 4120, with entirely different hardness bands if you go the quench-and-temper or nitriding route. On export programs, any substitution must be checked against chemical limits and hardenability and written into the contract — never assumed.
3. Local supply is really judged on whether it can deliver for years, not for one shipment. When a reducer plant ramps up, its schedule is tight; the real fear is a first article that passes and a production lot that does not. The customer’s drawing requirement and the process that will meet it are settled before quoting, not renegotiated at acceptance.
4. The buyer’s checklist is short. Material grade and heat-treatment state (carburizing, quench-and-temper or nitriding, with the matching hardness and case depth); the accuracy standard in play (DIN, ISO or GB/T, and what a one-grade difference costs); what the inspection report actually covers (pitch accumulation, profile, helix, radial run-out, roughness); and whether packaging and documents suit the destination. Ask all four at the enquiry stage and most rework disappears.
